# Fleet Vehicle Replacement Cycle Planning

Trade cycle is a 5–7 year decision that drives 30% of cost-per-mile. Trading too early wastes residual; trading too late explodes maintenance and downtime cost.

## Three cost curves over a truck's life

A tractor's cost behavior over years:

| Year | Depreciation | Maintenance | Downtime cost | Driver appeal |
|---|---|---|---|---|
| 1 | High (~$28K) | Low ($3K) | Low | High |
| 2 | High ($22K) | Low ($4K) | Low | High |
| 3 | Moderate ($16K) | Moderate ($6K) | Low | Moderate-high |
| 4 | Lower ($12K) | Moderate ($9K) | Moderate | Moderate |
| 5 | Lower ($9K) | High ($12K–$16K) | Moderate | Lower |
| 6 | Plateau ($6K) | Higher ($16K–$22K) | High | Lower |
| 7 | Plateau ($4K) | High ($20K–$28K) | High | Low |

Total ownership cost is lowest at age 3–5 years for OTR tractors. Beyond year 5, maintenance and downtime accelerate.

## Total cost of ownership (TCO) per year

For a $180K tractor financed over 5 yr at 9.5%:

| Year | Finance | Maintenance | Downtime cost | Annual TCO |
|---|---|---|---|---|
| 1 | $42,000 | $3,500 | $1,000 | $46,500 |
| 2 | $42,000 | $4,500 | $1,500 | $48,000 |
| 3 | $42,000 | $6,500 | $2,500 | $51,000 |
| 4 | $42,000 | $9,500 | $4,500 | $56,000 |
| 5 | $42,000 | $14,000 | $7,000 | $63,000 |

After year 5 (loan paid off):

| Year | Finance | Maintenance | Downtime cost | Annual TCO |
|---|---|---|---|---|
| 6 | $0 | $18,000 | $10,000 | $28,000 |
| 7 | $0 | $24,000 | $14,000 | $38,000 |
| 8 | $0 | $30,000 | $18,000 | $48,000 |

Years 6–7 actually look cheap (no payment) — until you factor in driver turnover from less-desirable trucks and downtime that breaks delivery commitments.

## The "ideal" trade cycle

| Operation profile | Trade cycle (tractor) | Why |
|---|---|---|
| Premium OTR (driver-appeal critical) | 36–42 months | Drivers expect newer; residual high |
| Standard OTR | 48–60 months | Balance residual, maintenance, driver appeal |
| Regional / dedicated short-haul | 60–72 months | Lower per-day mileage extends life |
| LTL P&D / vocational | 84–120 months | Mileage low, life long |
| Owner-operator (self-employed) | 72–96 months | Maximize sunk cost; tolerate older truck |

Trailer trade cycles run longer: 8–12 years for vans, 7–10 for reefers (refrigeration unit ages faster), 10–15 for flatbed/specialty.

## Residual value timing

Tractor resale values:

| Age | % of new price (2024 market) |
|---|---|
| 1 year | 80–85% |
| 2 years | 70–78% |
| 3 years | 60–68% |
| 4 years | 50–58% |
| 5 years | 40–48% |
| 6 years | 32–40% |
| 7 years | 25–32% |
| 8+ years | 18–28% (Mexico/export market) |

Tractor trade-in values fluctuate with the freight cycle. 2022 saw +30% spike (post-COVID demand). 2023 saw -40% correction. Plan trade cycles to avoid forced sale in down market.

## When to sell

| Channel | Best for | Typical premium / discount |
|---|---|---|
| Dealer trade-in at new-truck purchase | Standard fleet | -5–10% vs auction (convenience) |
| Direct sale to owner-operator | Premium spec, low miles | +5–10% vs auction |
| Wholesale auction (Ritchie Bros, IronPlanet) | Large fleet refresh | Spot market price |
| Export (Mexico, Africa, South America) | High-mileage, older | +5–15% vs domestic for older trucks |
| Truck-stop "by-owner" sale | Single units | Variable, slow |

Carriers with 5+ unit refreshes typically trade with dealer for new-truck deal leverage. Individual sales optimize for unit price.

## Driver-appeal premium

A 2-year-old Cascadia retains a senior driver. A 7-year-old Cascadia drives senior drivers to competitors. Cost of driver turnover: $8K–$15K per driver.

If a fleet has 50 drivers and turnover gap between "new truck culture" and "old truck culture" is 15 percentage points:
- 7 fewer turnovers/year × $10K = $70K saved annually

That's a real number that offsets faster trade cycles.

## Replacement decision framework

For each truck approaching trade decision (typically year 4–5):

### Step 1 — Calculate current TCO trend

- Last 12 months maintenance cost
- Last 12 months downtime hours × hourly cost ($75–$100/hr)
- Compare to fleet average for similar age

### Step 2 — Estimate residual

- Pull comparable units from dealer/auction listings
- Adjust for miles, condition, market timing
- Account for trade-in vs cash-sale spread

### Step 3 — Project next 12-month cost

- Maintenance trend up?
- Major component near rebuild (engine, transmission, aftertreatment)?
- Likely downtime events?

### Step 4 — Replacement cost

- New tractor price (factor recent OEM increases ~5–8% annually 2023–2025)
- New tractor depreciation year 1 (~$28K)
- New tractor finance cost

### Step 5 — Compare scenarios

| Scenario | Cost year 6 |
|---|---|
| Keep old truck | Maintenance $18K + downtime $10K = $28K |
| Replace with new | Depreciation $28K + maintenance $4K + finance $42K = $74K |
| Replace with 2-yr used | Depreciation $20K + maintenance $5K + finance $32K = $57K |

But "keep old" loses the driver-appeal value, and exposes the carrier to catastrophic downtime risk.

## Capital planning

For a 50-truck fleet on 60-month cycle: ~10 tractors per year replaced. Annual capex: ~$1.8M.

Smooth annual replacement avoids capex spikes. Lumpy buying (40 trucks in year 1, 10 in years 2–4) creates renewal cliffs.

## Common mistakes

- Holding trucks too long because "the payment is gone" — ignores maintenance + downtime + driver cost
- Buying spec'd-down trucks to save up-front — eats it in resale and driver retention
- Lump-buying (50 trucks in one year) — creates massive renewal cliff
- Selling all trucks at one age without market timing — leaves residual on table
- Failing to model true TCO — making decisions on payment alone
- Trade decisions made by accounting, not operations — wrong inputs
- Not auditing maintenance cost per unit — averages mask the long-tail bad-actors

## Where this fits in X3

X3 tracks per-truck TCO continuously — cost-to-date, age, miles, current resale estimate, projected next-12-month cost. The "fleet refresh" dashboard ranks trade candidates and shows quarter-by-quarter replacement plan with capex impact.

Trade cycle is one of the few decisions where data clearly says "do this now." Operating on emotion or convenience leaves real money on the table.
